Why flavour drift happens during scale-up
At laboratory scale, mixing is fast, temperatures are easy to control, and small deviations in raw-material weighing have a proportionally minor effect. As batch size grows, those tolerances become significant. Volatile top-note aroma chemicals — the esters, aldehydes and light terpenes that define the first impression of a flavour — are particularly susceptible. Prolonged mixing, elevated shear, or modest temperature increases during blending can drive off enough of these components to shift the finished profile noticeably.
Viscosity changes are another common culprit. A concentrate that disperses readily in a 2-litre beaker may require substantially different agitation in a 500-litre vessel, affecting how emulsifiers and carrier solvents distribute the active flavour molecules through the matrix.
Key variables to control at every stage
- Addition order: Introduce heat-sensitive and high-volatility components last, after any carrier or fixing agents have been blended and cooled.
- Temperature monitoring: Establish upper limits for each raw material and monitor jacketed vessel temperatures throughout the run, not just at the start.
- Mixing speed and time: Record impeller speed and blend time at lab scale, then use established scale-up correlations to set equivalent parameters in production. Over-mixing is a frequent and overlooked source of top-note loss.
- Raw-material consistency: Aroma chemicals and natural extracts can vary between supplier batches. At 1 kg this variation is rarely perceptible; at a tonne it may be the difference between on-spec and off-spec. Insist on certificates of analysis with each delivery and check key quality indicators such as refractive index, specific gravity and GC purity where relevant.

Building a reliable flavor evaluation protocol
Sensory evaluation must scale alongside production. Tasting a concentrate neat or in a standard dilution at the bench gives limited information about how it will perform in the finished product matrix. Evaluate the flavour in its intended application — whether that is a carbonated beverage, a protein bar, a confectionery coating, or a fine fragrance — at every scale milestone: 1 kg, 10 kg, and then the first full production run. Document panel findings methodically so that any drift is caught early and its cause can be traced rather than guessed.
Alongside sensory checks, retain a reference sample from the approved pilot batch. This becomes the physical benchmark against which all subsequent production batches are measured, removing ambiguity from approval decisions.
Working with your flavour manufacturer from the outset
The most effective way to prevent scale-up drift is to involve your flavour manufacturer at the development stage, not after the formula has been finalised. A supplier with in-house analytical capability, documented raw-material specifications, and experience across batch sizes can flag potential issues — volatile loss, solubility limitations, regulatory compliance at higher use levels — before they become costly production problems.
Sharing your target matrix, processing conditions, and intended application early allows the manufacturer to design the concentrate around your process rather than the other way around.
